How an EMS company is transforming its planning with PAILOT and achieving an 8% increase in sales

Our customer: Fritsch Elektronik

perfect match

Our customer Fritsch Elektronik

Fritsch Elektronik is an established EMS service provider with a turnover of around €25 million and approximately 140 employees. Production planning was previously carried out in Excel and was heavily based on order priorities. Planning was carried out centrally and decentrally in parallel – with a high level of coordination effort and a noticeable dependence on individual persons. The main pain point was a lack of transparency regarding actual capacities, detailed processes, and the impact of current orders on deadlines, resources, and bottlenecks.

complex matter

Challenges at Fritsch

Why did Fritsch choose PAILOT? It was clear from the outset that PAILOT not only offers innovative AI technology, but also a deep understanding of electronics. Fritsch wasn't looking for a partner to experiment with, but rather a solution that could truly reflect its complexity without artificially overloading it.

Multi-stage manufacturing processes

Product-dependent manufacturing steps involving SMT, THT, wave soldering, or selective soldering, optical testing, functional testing, assembly, and box build prevent linear processes.

High proportion of manual work (
)

Manual assembly, rework, hand soldering processes, assembly and encapsulation steps, and visual inspections increase planning effort and variability.

Skill-dependent work steps

Different qualification levels and specialized skills for selective soldering, testing, or encapsulation make individual employees bottleneck factors.

Functional test and high-voltage test stations, special machines with long setup times are scarce and are shared across multiple product lines.

Limited and shared resources

A clear-cut case

Requirements and objectives

Why Fritsch chose PAILOT was clear from the outset: they weren't looking for an experimental AI solution, but rather a planning system that understands and can map the real complexity of electronics manufacturing. The focus was on realistic, capacity-based planning, a reliable overview of order status at all times, and the ability to respond flexibly to changes in day-to-day operations. The goal was to centralize planning without losing operational flexibility and, at the same time, to increase sales without having to deploy additional resources.

Running as it should

Implementation and changes on the shop floor

Within eight months, PAILOT was fully integrated into Fritsch Elektronik's production planning. Since then, planning has been centralized, AI-based, and cross-departmental. Production team leaders align themselves with the central plan, but retain the necessary flexibility during the day and at the same time take on more responsibility in their areas.

At the same time, data quality has improved significantly: PAILOT promotes structured processes and clean, cross-departmental data maintenance throughout the entire production process. Changes and disruptions can now be addressed quickly and effectively. Production plans can be adjusted at the touch of a button instead of being reworked in time-consuming coordination loops.
